Upack and Ucanpack are sister e-commerce sites run by the same company, selling packaging and packing supplies in two separate markets, Upack serving India and Ucanpack serving the USA. The challenge was to grow both at once: the same core product keywords, two different countries, two domains, one strategy.

The Challenge

When we began in November 2023, rankings and visibility were low across both sites. The biggest structural problem was that international SEO was missing entirely, including correct hreflang setup. Without it, the two sites weren’t being served cleanly to their right markets, the India site and the US site were effectively competing instead of each owning its own region.

What We Did

The work focused on giving each market its own clean technical setup and ranking the keywords that drive packaging sales:

  • Correct hreflang implementation. This was the key fix. We implemented hreflang tags with properly mapped pages across both domains, so search engines served upack.in to Indian users and ucanpack.com to US users without the two sites cannibalising each other. For a dual-market setup like this, getting hreflang right is what makes everything else work.
  • Market-specific technical SEO. We handled the technical foundation separately for the .in and .com domains, so each was optimised for its own market rather than treated as one site.
  • High-intent keyword targeting. We focused on the core packaging and packing terms buyers use when they’re ready to order, not broad informational queries.
  • Content and on-page work. We built out the content and supporting pages around those high-intent terms for both markets.

The Results

Across both markets, the core revenue keywords climbed from page two and three to the top of page one.

Why It Worked

Running two markets in parallel only works when each site is set up to own its own region. Getting hreflang and the technical foundation right, then targeting the keywords that actually drive orders, took both sites from low visibility to page-one rankings on their core terms, in India and the USA at the same time.

These are the actual keyword positions tracked during the engagement, not rounded up to look impressive.
